This is one of the most common and most expensive problems early-stage founders face. Without a technical background, you end up in a position where you either trust blindly, which creates risk, or you micromanage, which kills the relationship. Neither works.

Observable Signals of Good Developer Work
You cannot read the code, but you can absolutely evaluate the behavior, process, and outputs of a good developer. Here are the signals that consistently separate high-quality developers from those who will cost you twice as much in the long run.
They demo working software, not screenshots
A developer who shows you a clickable, working feature in a staging environment every week is doing something qualitatively different from one who emails you a Figma screenshot labeled "in progress." Working software is the unit of real progress. If you cannot click through it, test it, or interact with it, it is not done.
They ask clarifying questions before starting, not after
Strong developers identify ambiguity early. Before building a user registration flow, they should ask: Do we need email verification? What happens if someone registers with a social login? What fields are required? A developer who disappears for two weeks and returns with something built on wrong assumptions is burning your budget and their own time.
They surface blockers immediately
Good developers tell you when they are stuck within hours, not at the end of a sprint. If a third-party API is not behaving as expected, if a design spec is contradictory, or if a task is three times harder than estimated, you should hear about it the same day. Developers who hide blockers to avoid looking bad always deliver late.
They maintain a project management trail
Every task should have a ticket, a status, and a recent update. Whether you use Linear, Jira, Notion, or a simple Trello board, there should be a written record of what is being worked on, what is done, and what is blocked. If your developer cannot point you to this board, that is a process problem that will compound over time.
They write tests and documentation as part of the work, not after
Ask your developer directly: "Do you write tests?" and "Can I see the test coverage for the last feature you shipped?" A developer who writes automated tests as part of their normal workflow is far less likely to introduce regressions. One who saves testing for "later" is accumulating technical debt that you will pay for eventually, usually at the worst possible time.

If a task stays nearly-done for more than one sprint, push for a demo of what exists and a clear list of what remains.
Scope creep disguised as helpfulness
Some developers add features you did not ask for while the features you did ask for fall behind. This is scope creep, and it is expensive even when it looks like extra value. Every unplanned addition consumes time that was budgeted for something else and creates new surface area for bugs. If your developer is building things not on the roadmap, that conversation needs to happen before the sprint, not after.
Explanations that deliberately obscure
A developer who responds to simple product questions with dense technical jargon, when a plain answer would do, is often hiding something: a wrong architecture decision, a shortcut taken to save time, or a misunderstanding of requirements. Good developers can explain what they built to a non-technical person. If you leave every update call more confused than when you started, that is a red flag about communication or transparency, not your ability to understand technology.
Resistance to demos or staging environments
"It works on my machine" is not a demo. If a developer is consistently unwilling to show you working software in a shared environment you can access, find out why. Valid reasons are rare. More often, it means the work is incomplete, fragile, or not actually built the way it was described.
Estimates that never match actuals
Every estimate is a guess, and some variance is normal. But if your developer consistently underestimates by 50% or more, that reflects either poor planning or deliberate sandbagging. A pattern of missed estimates without explanation or process improvement is worth addressing directly.

What to look for in a demo
You do not need to evaluate the code. You need to evaluate whether the software does what it is supposed to do for the person who will use it. Walk through the feature yourself if you can. Try to break it. Enter unexpected input. Use it on your phone if mobile matters. Click every button. The developer should be watching your reaction, not narrating the demo from start to finish while you observe.
What to ask during a demo
A few questions that reveal a lot: "What happens if a user does X instead of Y?" "What does the error message look like if this fails?" "Can I try this with real data?" "What's not working yet in this build?" That last question is the most important. A developer who answers "nothing, it's done" for every sprint is either extraordinary or not being straight with you.
What to do if there is nothing to demo
Sometimes a sprint is genuinely back-end infrastructure work with no visible output. A database migration, a deployment pipeline setup, or a third-party API integration may not have a clickable UI. That is legitimate. But the developer should still be able to show you something: a working API endpoint in a testing tool like Postman, a deployment log, a passing test suite, a diagram of what was built. "Trust me, it works" is not a sprint review.
Set up a staging environment from day one
Every project should have a staging environment, a version of the app that is separate from production, where you can see the latest builds at any time. Setting this up costs one to two days of developer time and saves enormous confusion. If your developer has not created a staging environment by the second sprint, ask for one directly. Velocity Metrics That Actually Matter
Velocity in software development means how much work a team completes per unit of time. Most non-technical founders try to track this using story points or hours logged, which are easy to game and hard to interpret. Here are the metrics that give you real signal.
Features shipped per sprint
Count the number of user-facing features or clearly scoped tasks completed in each two-week sprint. Not started, not in review. Completed, tested, and in staging. A healthy early-stage developer or small team should ship two to five meaningful features per sprint. If that number is consistently below two for months at a time, something is wrong with scope, process, or execution.
Bug escape rate
Track how many bugs are discovered by users in production versus caught internally during development and QA. A team with strong testing practices catches most bugs internally. A team that ships and prays will have a disproportionate number of bugs found by real users. You do not need a formal QA process to track this. Just count how many times users report something broken that your team did not catch first.
Lead time per feature
How long does it take from "we decide to build X" to "X is live and working"? This includes design, development, QA, and deployment. For a small, well-scoped feature, two to four weeks is reasonable. For a complex multi-part feature, four to eight weeks. If your lead time is consistently longer than this, the bottleneck is worth investigating. It might be unclear requirements, slow code review, deployment friction, or a developer who takes on too many things simultaneously.
Ratio of new work to bug fixes
Every team spends some time fixing existing bugs rather than building new things. A healthy ratio is roughly 70% new work and 30% maintenance or bug fixing in early development. If your team is spending more than 40 to 50% of their time on bugs, the codebase is accumulating technical debt faster than it is growing, and that trend accelerates over time.
How to Read a Sprint Update
A sprint update is a weekly or biweekly summary of what was completed, what is in progress, and what is planned next. Most developers write these to sound positive rather than to inform. Here is how to cut through the noise.
Map updates to original commitments
At the start of every sprint, there should be a list of committed tasks. At the end, compare what was committed against what was actually completed. If your developer committed to five tasks and delivered three, that is fine if the two remaining tasks have a clear reason and a clear plan. It is not fine if the incomplete tasks simply roll forward with no explanation every single week.
Watch the language carefully
There is a meaningful difference between "user authentication is complete, tested, and in staging" and "user authentication is mostly done." The first is verifiable. The second is not. Push back on updates that use hedging language without specifics. "Almost done," "nearly finished," and "wrapping up" should always prompt the question: "What specifically is left, and when will it be complete?"
Ask for links, not descriptions
A good sprint update includes links: a link to the staging environment, a link to the completed tickets, a link to any design files that were finalized. If the update is entirely text-based with no artifacts attached, the work is either not done or not organized in a way that lets you verify it independently.
Look at the "planned for next sprint" section critically
What was planned for last sprint that did not get done? Is it in the next sprint plan? If tasks are consistently dropped off the plan without being completed or explicitly deprioritized, you have a visibility problem. The work is disappearing somewhere between commitment and delivery, and that gap is costing you money.
When to Bring In a Third Party for Code Review
There are specific moments when the right move is to pay an independent technical expert to review what your developer has built. This is not a betrayal of trust. It is diligence, the same way you would have an accountant review your books before a fundraise even if you trust your bookkeeper.
Before a major fundraise or acquisition
Investors and acquirers conduct technical due diligence. An independent code review before that process begins lets you identify and fix problems on your timeline rather than discovering them under pressure when a deal is at stake. A typical technical audit from a qualified firm costs $3,000 to $8,000 and takes one to two weeks. The cost of a deal falling apart over a preventable technical issue is much higher.
Before handing off to a new developer or team
When you are switching developers or agencies, a third-party review documents what exists, identifies landmines in the current codebase, and gives the incoming team a starting point grounded in reality rather than optimistic self-assessment from the outgoing developer. Expect to spend $2,000 to $5,000 for a review of a small-to-mid-size codebase.
When something feels wrong but you cannot articulate it

Look for senior engineers or boutique technical advisory firms who specialize in code audits. Platforms like Toptal and Arc can surface senior contractors for short engagements. Be specific about what you need: a security review, an architecture review, a performance assessment, or a general quality audit. A focused two-day engagement from the right person is more valuable than a vague week-long audit from someone who does not specialize in your tech stack.
Managing the Relationship Without Becoming a Micromanager
The goal is not to watch every move your developer makes. The goal is to build a relationship and a process where good work is the natural output. Here is how to get there.
Establish clear communication norms from day one
How will you communicate: Slack, email, a project management tool? What is the expected response time? How do you handle urgent issues outside business hours? When do you have standing syncs and what is the agenda? Setting these norms explicitly at the start of an engagement prevents a majority of the friction that founders complain about later. Write them down. Share them. Revisit them if they stop working.
Separate product decisions from technical decisions
You own the product decisions: what to build, what problems to solve, what users need, what to prioritize. Your developer owns the technical decisions: which framework to use, how to structure the database, how to handle caching. Conflating these two domains is where founder-developer relationships break down. If you find yourself dictating technical implementation details you do not fully understand, you are probably creating more problems than you are solving.
Give feedback on outcomes, not methods
Tell your developer what is not working and why it matters to the user or the business. Let them figure out how to fix it. "Users are dropping off during checkout at the payment step, we need to fix that" is better feedback than "the checkout button should be green and bigger." The first gives them a problem to solve. The second gives them a specific change that may or may not address the real issue.
Recognize good work explicitly
Developers who feel seen and appreciated stay longer, communicate more proactively, and go above the minimum when things get hard. If a developer shipped something difficult on time and under budget, say so directly. The best developer relationships are ones where the developer feels invested in the outcome, not just the paycheck. That kind of investment does not happen without recognition.
Have the hard conversations early
If something is wrong, address it at the first sign, not after three months of frustration. A direct conversation about a missed deadline, a quality issue, or a communication breakdown is uncomfortable for about fifteen minutes. Letting it fester creates resentment, passive behavior, and eventually a relationship that is impossible to repair. The founders who get the best work from their developers are the ones who treat them like professionals capable of handling honest feedback.
