From Idea to Launch in 8 Weeks: Our Development Process

Eight weeks is enough time to go from a raw idea to a live product with real users. Here is exactly how we do it, week by week, with every deliverable named.

Why Eight Weeks Is the Right Constraint

Most products take too long to ship. Not because the work is hard, but because there is no forcing function that keeps teams honest about scope, decisions, and priorities. When a project has a nine-month timeline, everything expands to fill it. Features multiply, design revisions stretch into weeks, and by the time you launch, the market has moved.

Eight weeks works because it is long enough to build something real and short enough to prevent scope creep from taking over. It demands that every week has clear outputs and every decision gets made on a schedule. You cannot defer a design choice for two weeks and still ship on time. That constraint is the feature, not the limitation.

This is the process we have refined across dozens of product builds at Kanopy. It is not a rigid formula. Some products need more time in design, others move faster through QA. But the shape of the process holds: two weeks of discovery, one week of design sprint, three weeks of core development, one week of quality assurance, and one week of soft launch. Eight weeks, one live product.

Before we walk through each phase, one clarification: this process is designed for MVPs and early-stage products, not enterprise systems with regulatory requirements and multi-year scopes. If you are building a core banking platform or a medical device, your timeline will differ. For everything else, eight weeks is achievable and we have the receipts to prove it.

Weeks 1 to 2: Discovery and Specification

Discovery is the most undervalued phase in product development. Most teams treat it as overhead and skip to design as fast as possible. That is a mistake that shows up in week five when the team realizes they built the wrong thing with confidence.

The goal of weeks one and two is to answer three questions with evidence, not assumptions: Who is the user, what specific problem are they trying to solve, and what is the simplest thing we can build that solves it?

User Research

We conduct structured interviews with eight to twelve people from the target audience in the first four days. The interview script focuses on current behavior, not reactions to your idea. How do they solve this problem today? What tools do they use? Where do those tools fall short? What would "solved" look like for them?

The output is a condensed synthesis document: the top three problems confirmed by research, direct quotes from interviews, and a clear definition of the primary user persona. Not a 40-page market research report. A single document that fits on one screen.

Technical Specification

By day six, the engineering lead writes the technical spec. This covers the architecture decision (monolith vs. services, which database, hosting environment), the data model for the core entities, a list of every API endpoint the MVP requires, and a dependency map for third-party services. Authentication provider, payment processor, email delivery, analytics. Every integration that needs to be wired up gets named here.

The spec is not a contract. It is a shared understanding document that prevents misalignment later. When the frontend developer asks "how does session management work?" the answer is in the spec, not buried in a Slack thread from three weeks ago.

Wireframes

The final output of the discovery phase is a wireframe set covering every screen in the core user flow. Not the entire product. The core flow: the path a user takes from signing up to completing the primary action the product is built around. If you are building a scheduling tool, that flow is signup, connect calendar, create an availability page, share it, and receive a booking. Every screen on that path gets a wireframe. Nothing else.

Deliverables at end of Week 2: research synthesis document, technical specification, wireframes for core user flow, and a signed-off feature list that will not change until after launch.

Week 3: Design Sprint

One week of design sounds aggressive. It is, by intention. When designers have unlimited time, they iterate indefinitely. When they have five working days, they make decisions and move on. The output is better because the forcing function prevents overthinking.

Day 1 and 2: UI and UX Design

The designer works from the wireframes established in discovery and builds high-fidelity screens in Figma. The focus is on the core flow first. Every primary screen gets designed to a level of fidelity that a developer could implement directly from. Secondary screens like settings and account management are roughed in but not polished during this phase.

Design decisions are made in real time, not queued for a weekly review. If a layout question comes up at 2pm, the answer happens by 3pm. Asynchronous design review cycles that stretch over days kill the sprint. We use a daily 30-minute sync to surface blockers and make calls on anything that stalled.

Day 3: Design System Setup

A design system sounds like a luxury. It is actually a speed multiplier. Establishing a component library in day three means that every new screen from this point forward gets built from reusable, consistent parts. Buttons, form fields, cards, navigation patterns, typography scale, and color tokens all live in one place.

This is not a full design system in the Atlassian or Material Design sense. It is a working set of components sized to the product at hand. Enough to ensure consistency and give developers clear, predictable building blocks to implement.

Day 4: Prototyping

The completed screens get linked into a clickable prototype in Figma. A user should be able to walk through the complete core flow from signup to primary action without encountering a dead end. This prototype serves two purposes: it is the final client review artifact, and it functions as the functional specification for developers. There is no ambiguity about what gets built because the prototype shows it exactly.

Day 5: Feedback and Handoff

The client and one or two people from the target user audience review the prototype. Feedback is collected, triaged, and implemented. Only feedback that changes the core flow gets incorporated this week. Visual preference changes (a different shade of blue, slightly larger font) go into a polish backlog for post-launch. The design files get organized for developer handoff: every component labeled, all spacing and sizing annotated, assets exported.

Deliverables at end of Week 3: complete high-fidelity design files, working Figma prototype, design system component library, and developer handoff package.

Weeks 4 to 6: Core Development

Three weeks of focused development is where the product comes to life. The team works in a single-threaded priority order: backend first, then frontend, then integrations. This sequence matters. Frontend developers blocked on missing API endpoints is one of the most common and preventable causes of schedule slippage.

Week 4: Backend Development

The backend engineer starts from the technical spec and builds the data layer and API. Database schema gets created and migrated. Authentication is configured: we use Clerk or Auth0 for most projects because rolling custom auth in a three-week development window is a risk not worth taking.

By end of week four, every API endpoint defined in the spec should be functional and returning real data. The core business logic lives here: user management, the primary data objects the product manipulates, and any background job processing the product requires. We write automated tests for every endpoint before moving to the next one. Not comprehensive test coverage. Tests for the happy path and the two or three failure modes that would break the core flow if they hit production.

Week 5: Frontend Development

Frontend work begins in parallel with backend during week four on static components but accelerates in week five once APIs are stable. The frontend developer implements every screen from the design files, wiring each one to the live API endpoints.

We work screen by screen through the core user flow in priority order. Signup and authentication first. The primary action screen second. Everything else fills in around those anchors. Responsive behavior gets built from the start, not bolted on at the end. If the design specifies mobile behavior, the implementation delivers it in the same commit.

State management, error handling, and loading states get equal attention to happy-path UI. A product that crashes silently or shows a blank screen when an API call fails is not ready for users. Every error state gets a message and a recovery path during this phase.

Week 6: Integrations

Third-party integrations consistently take longer than developers estimate. Week six is dedicated to getting every external dependency working correctly end to end. Payment processing with Stripe, transactional email with Resend or Postmark, analytics with PostHog or Mixpanel, and any product-specific integrations defined in the spec.

Each integration gets tested against the real external service, not just mocked responses. Stripe webhooks get fired from the Stripe dashboard and traced through the application. Email templates get sent to real inboxes on multiple clients. Analytics events get verified in the dashboard. If an integration does not work in week six, it will not work at launch.

Deliverables at end of Week 6: fully functional application deployed to a staging environment, all API endpoints live, all integrations working, and a test account available for client review.

Week 7: QA, Load Testing, and Security Review

Week seven is the week most startups skip. They test as they go, they tell themselves, and they ship when it feels ready. The products that hit production with silent data corruption bugs, authentication bypasses, or performance that collapses under 50 concurrent users are the ones where week seven got cut to save time.

QA, load testing, and security review are not bureaucratic overhead. They are the activities that determine whether your launch is a momentum builder or a crisis response.

Quality Assurance

A dedicated QA engineer or a structured QA process conducted by a team member who did not build the feature runs every user flow in the application against a written test plan. The test plan covers: every screen in the core flow, every error state, every form validation, every role-based permission boundary (if the product has multiple user roles), and every browser and device combination in the target audience.

Bugs get logged with reproduction steps and severity ratings. Critical bugs that break the core flow get fixed immediately and retested. High-severity bugs that create data errors or security issues get fixed before launch. Lower-priority bugs go into a post-launch backlog. Not every bug needs to be fixed before shipping. The ones that would make a first-time user give up or lose their data do.

Load Testing

We use k6 or Locust to simulate realistic traffic against the staging environment. The test scenarios are based on expected usage patterns: concurrent signups during a launch announcement, simultaneous users completing the core action, and burst traffic from a product hunt feature or press mention.

The goal is not to simulate infinite scale. It is to confirm that the application performs acceptably under the traffic you expect in the first 30 days. Response times under two seconds for primary interactions. No database connection pool exhaustion. No memory leaks under sustained load. If the application falls over under 100 concurrent users and you are planning a launch to a mailing list of 5,000 people, that is information you need before the launch, not after.

Security Review

The security checklist covers the items most frequently exploited in early-stage applications: SQL injection protection, CSRF token validation, rate limiting on authentication endpoints, proper HTTP security headers, secrets stored in environment variables and not in code, and HTTPS enforced on all endpoints. Dependency vulnerabilities get scanned with npm audit or equivalent. Any high-severity vulnerabilities in production dependencies get updated before launch.

Deliverables at end of Week 7: completed QA test report, load test results with performance benchmarks, security checklist sign-off, and a build that passes all critical test cases.

Week 8: Soft Launch and Monitoring Setup

A soft launch is not a quiet launch. It is a controlled launch to a defined audience before you open the doors to everyone. The distinction matters because a soft launch gives you real-user signal in a contained environment where problems can be caught and fixed before they reach your entire audience.

Monitoring Setup

Before a single real user touches the product, the monitoring stack needs to be live. Error tracking through Sentry or Datadog captures every unhandled exception with a full stack trace and the user context that triggered it. Uptime monitoring through Better Uptime or Checkly alerts the team within 60 seconds of any endpoint going down. Performance monitoring tracks p50, p95, and p99 response times for the primary API endpoints.

Application logs get structured and searchable. When a user reports that "the submit button didn't work," the ability to pull the relevant logs in under two minutes is the difference between a five-minute fix and a two-hour investigation.

The Soft Launch

The soft launch goes to a group of 50 to 200 people selected from the research interviews, the waitlist, or the founder's network. This group gets early access framing: they are the first users, their feedback directly shapes the product, and they have a direct line to the team. That framing is honest and it sets expectations correctly.

During the first 48 hours, someone on the team is watching the error monitoring dashboard and the user session recordings in near-real time. Every error that surfaces for a real user gets a root cause analysis. Most are edge cases that did not appear in QA. Some are things that seemed like low-priority polish during development but turn out to be genuine blockers for users with different setups or workflows than the test accounts used in development.

First Iteration

By day five of week eight, the team holds a retrospective on what the soft launch revealed. The top three issues get prioritized for immediate fix. The next three get scheduled for the sprint after launch. Everything else goes into the backlog with user impact data attached so prioritization decisions are made with evidence.

The full launch, to the broader waitlist and through acquisition channels, happens once the top three issues are resolved and the monitoring dashboards have shown 48 consecutive hours of clean operation. For most products, that is the end of week eight or the start of week nine.

Deliverables at end of Week 8: monitoring stack live in production, soft launch to seed audience complete, iteration sprint based on real-user feedback underway, and a documented launch playbook for the full public release.

What Makes This Process Work: The Non-Negotiables

The eight-week timeline is achievable consistently because of a set of process commitments that do not flex. These are not best practices. They are structural requirements. Remove any one of them and the timeline starts to slip.

One decision maker on the client side. Every project that runs over time has one root cause in common: decisions that require committee consensus. When three stakeholders need to align on a design direction, and one of them is traveling this week, a decision that should take 20 minutes takes four days. Designate a single person with authority to make calls on the client side. That person is available same-day for decisions that block the team.

Feature freeze at the start of Week 3. The feature list established in the discovery phase is final when design starts. New feature requests go into a V2 backlog. Every founder has ideas mid-build. The ones who ship on time write those ideas down and revisit them after launch instead of inserting them into the current sprint.

Daily async standups. Three sentences per team member, posted every morning: what I completed yesterday, what I am working on today, and what is blocking me. This is not a meeting. It is a shared log that lets the project lead identify blockers before they become delays. Problems surface when team members feel safe raising them early. The daily standup format creates that habit.

Staging environment from week one. Every change gets deployed to a staging environment before it touches production. Staging mirrors production as closely as possible: same environment variables, same database structure, same hosting configuration. The only exception is the data, which is anonymized test data. "It works on my machine" is not an acceptable state at any point in the project.

Scope is sacred. The single biggest threat to an eight-week timeline is scope. Not technical complexity. Not team skill gaps. Not external dependencies. Scope. The discipline to say "that is a great idea for V2" is what separates teams that ship from teams that are always two weeks from done.

The process is not magic. It is a structure that makes it very difficult to make the common mistakes that push timelines and budgets past their limits. Follow the structure, make decisions on schedule, and defend the scope, and eight weeks is not an aggressive target. It is a reliable one.
