The Question Every Founder Is Wrestling With
In 2026, AI is no longer a differentiator by itself. It's infrastructure. The question has shifted from "should we use AI?" to "should we buy AI off the shelf or build our own?" And founders are getting the answer wrong in both directions.
I've watched seed-stage companies burn eight months and $400K building a custom support bot that Intercom Fin would have handled in a weekend. I've also watched Series B startups strap Glean onto their most important workflow, only to discover two years later that they've handed their entire data moat to a vendor who raised prices 3x.
The build versus buy decision is not a gut call. It's a structured analysis with five or six inputs, and once you run the framework, the answer is usually obvious. The problem is that most non-technical founders have never seen the framework.
This post is that framework. I'll walk through when to buy (and which tools actually earn their price tag), when to build (and what that really costs), and the hybrid approaches that let you get the best of both. By the end, you should be able to make this call confidently for any AI use case in your company.
The Core Question: Is This AI Your Product or a Tool for Your Product?
Before you look at vendors, costs, or architectures, answer one question: is this AI capability the thing customers are paying you for, or is it a tool that supports the thing customers are paying you for?
If customers are paying you because your AI does something unique, you almost certainly need to build. That's your product. Outsourcing your product to a vendor is a death sentence for defensibility.
If the AI is a tool that improves an internal workflow (support triage, sales research, document summarization, internal search), you almost certainly need to buy. Building a tool that your customers will never see or value is a distraction from your actual product.
Most founders get this backwards. They buy the AI that should be their product (to ship faster) and build the AI that should be a tool (because it seems more fun). Both mistakes are expensive. The first kills your long-term moat. The second burns your runway on something Glean already does better.
Quick test: If your investors ask "what's defensible about your AI?" and the honest answer is "we configured Intercom Fin really well," you bought something you should have built. If the honest answer is "we built a RAG pipeline for finding files in Google Drive," you built something you should have bought.
When to Buy: The Tools That Actually Earn Their Price
Buying is almost always the right call for horizontal, non-differentiating workflows. In 2026, the tooling is genuinely good. Here are the categories where I recommend buying without hesitation:
Customer Support: Intercom Fin or Decagon
Intercom Fin has become the default for mid-market support automation. It plugs into your help center, deflects 50 to 70% of tier-1 tickets, and costs roughly $0.99 per resolution. Decagon is the stronger choice for complex enterprise support with deep workflow automation. Either way, you are not going to beat these tools by building your own support bot. The teams behind them have thousands of customer conversations of training data you'll never have.
Internal Knowledge Search: Glean
Glean connects to every SaaS tool your company uses (Slack, Notion, Google Drive, Jira, Salesforce) and gives employees a single search interface across all of it. The connector work alone would take you 6 months to replicate. At $40 to $60 per seat per month, it is expensive, but the alternative is worse.
Content and Marketing: Writer or Jasper
If you need AI writing tools for your marketing team, buy Writer (for enterprises with brand compliance needs) or Jasper (for smaller teams). Do not build a custom content generator. The incremental value of a custom solution over these is nearly zero.
Coding Assistance: Cursor, Copilot, or Windsurf
Every engineer on your team should have one of these. You will not build a better coding assistant than Cursor. You will also not build a better code review bot than GitHub's. Pay for the tools and move on.
The common thread: these tools serve horizontal problems that every company has. The vendors have economies of scale you can never match. Your $50 per seat per month is buying a product that cost $100M+ to build.
When to Build: Data Moats and Defensible AI
Buying breaks down in three specific scenarios. If any of these apply to your use case, you need to build.
Scenario 1: Your proprietary data is the whole point. If the AI's value comes from processing data that only you have (customer interaction history, manufacturing telemetry, a decade of claims data, medical records, proprietary research), you need to build. Vendors cannot train on your unique data without becoming a security and IP risk. And even if you let them, the resulting model is yours in name only.
Scenario 2: The workflow is your core product. If the AI is what makes your product worth paying for, building is non-negotiable. A legal tech startup using GPT-4 through a thin wrapper is not defensible. A legal tech startup that fine-tuned models on 2M annotated contracts and built custom evaluation pipelines for legal reasoning is defensible.
Scenario 3: Latency, cost, or compliance rules out vendors. Some workflows need sub-100ms responses (real-time trading, industrial control, live customer interactions at scale). Some workflows process millions of requests per day where vendor pricing is ruinous. Some workflows handle PHI, PII, or regulated financial data where using a third-party vendor creates compliance risk. In any of these cases, building gives you control that buying cannot.
When I say "build," I don't mean training a foundation model from scratch. Almost nobody should do that. Building in 2026 means:
- Custom RAG pipelines over your proprietary data, with domain-specific chunking, retrieval tuning, and evaluation
- Fine-tuned open models (Llama, Mistral, Qwen) on your data, hosted on your infrastructure
- Custom agent orchestration that encodes workflows specific to your business
- Proprietary evaluation systems that measure AI quality in ways that matter to your domain

Total Cost of Ownership: The Number Founders Always Underestimate
Founders compare the sticker price of SaaS AI ("$40 per seat") to the sticker price of building ("one engineer for three months") and conclude that building is cheaper. This is almost always wrong, because neither number captures true TCO.
The Real Cost of Buying
- License fees: Obvious line item. Scale with seats, usage, or resolutions.
- Implementation: 2 to 8 weeks of internal time to integrate, configure, and onboard teams.
- Vendor lock-in tax: Switching costs increase every month you're on the platform. Expect 20 to 40% annual price increases once you're embedded.
- Data exit costs: Getting your conversations, embeddings, and configurations out of a vendor is painful and sometimes impossible.
The Real Cost of Building
- Initial development: $50K to $500K depending on scope. Most founders estimate this correctly.
- Ongoing maintenance: 30 to 50% of initial build cost per year, every year, forever. This is the number founders miss.
- Model API costs: $500 to $50K per month depending on volume. Check on AI integration cost breakdowns before you commit.
- Infrastructure: Vector DBs, GPU hosting, monitoring, logging, evaluation tooling. $1K to $20K per month.
- The retention tax: Your AI engineers will get recruited constantly. Retention pay is real.
A useful heuristic: if the honest five-year TCO of building is less than 3x the five-year TCO of buying, and the use case is a defensible one, build. If buying is cheaper than 3x, buy. The 3x multiplier accounts for the fact that building gives you control, IP, and flexibility that pure dollar comparisons miss.
Defensibility, Data Moat, and Switching Costs
TCO is only half the equation. The other half is strategic value. Three questions determine that:
Does this create a data moat? Every interaction with your AI should make it better for the next interaction. If you're buying, the vendor captures that compounding value. If you're building, you do. For a use case that runs 10,000 times a day, the compounding is enormous over three years.
What are the switching costs in 24 months? Build a financial model that assumes the vendor raises prices 40% per year. At what point does the cost of switching to a competitor or building internally exceed the accumulated price increases? For most mission-critical AI tools, you'll be locked in by month 18.
How hard is it for a competitor to copy this? If your competitor can match your AI capability by signing a contract with the same vendor you use, your AI is not a competitive advantage. It's table stakes. That's fine for internal tools. It's a problem for anything customer-facing.
The worst position to be in is having built your product's core workflow on a vendor that your competitors also use. You get none of the cost advantages of building, and none of the defensibility benefits either. You pay vendor margins for a commoditized capability.
Latency, Compliance, and the Technical Gotchas
Three technical factors can override everything else and force your hand:
Latency Requirements
Vendor APIs introduce 200 to 800ms of latency before your LLM even starts generating tokens. For async workflows, that's fine. For real-time experiences (voice, live recommendations, interactive search), it's unacceptable. Self-hosted models with GPU optimization can get you under 100ms. If your UX depends on speed, build.
Compliance and Data Residency
If you handle PHI, PII in strict jurisdictions, financial records, or classified data, vendor options narrow dramatically. Even vendors with SOC 2 and HIPAA certifications require careful BAA negotiation and often exclude key features. For workloads under EU data residency rules, many vendors cannot legally serve you. Self-hosting in your own VPC is often the only compliant path.
Cost at Scale
Vendor pricing looks great at low volume and ruinous at high volume. A chatbot handling 10K conversations a month costs $1K on a vendor. The same chatbot handling 10M conversations a month costs $1M. At a certain scale threshold, building and self-hosting becomes 5 to 10x cheaper per query. If you're confident you'll hit that scale, start building before you get there.

The Hybrid Approach: Buy the Boring Parts, Build the Core
The smartest founders I work with don't think of this as a binary choice. They run an audit of every AI workflow in their company and make the build versus buy call individually for each one. The result is almost always a hybrid.
A typical well-architected company in 2026 looks like this:
- Internal support: Intercom Fin (buy)
- Internal search: Glean (buy)
- Marketing content: Writer (buy)
- Sales research: Clay or Apollo AI (buy)
- Engineering: Cursor and Copilot (buy)
- Core product AI: Custom RAG pipeline on fine-tuned open models (build)
- Proprietary evaluation and analytics: Custom (build)
The founder is spending maybe $5K per month on vendor AI tools to make their team more productive, while investing their engineering effort into the 1 or 2 AI capabilities that actually differentiate the product. That's the right allocation. They're not building a support bot. They're not buying their product.
The mistake I see constantly is founders who either build everything (running out of money to actually ship) or buy everything (ending up with no differentiation). The hybrid approach is almost always correct.
The Evaluation Criteria: A Scorecard You Can Actually Use
Here's the scorecard I use with founders. For any AI use case, answer these 8 questions. Score each from 1 (strongly argues for buying) to 5 (strongly argues for building). Add them up.
- Is this core to your product? 1 = internal tool, 5 = this is what customers pay for
- Do you have proprietary data? 1 = public data only, 5 = unique dataset nobody else has
- Does it create a data moat? 1 = no compounding value, 5 = every interaction improves the model
- Is latency critical? 1 = async is fine, 5 = must be sub-100ms
- Are there compliance constraints? 1 = no regulated data, 5 = PHI/PII under strict rules
- Is scale large and predictable? 1 = under 10K requests/month, 5 = over 1M requests/month
- Is vendor lock-in dangerous? 1 = easy to switch, 5 = switching would take years
- Do you have AI talent? 1 = no ML expertise on team, 5 = strong in-house AI team
Score interpretation:
- 8 to 15: Buy. Don't overthink it. Pick the best vendor and move on.
- 16 to 24: Start by buying to validate the use case, then plan a build migration if the workflow proves critical. This is the hybrid zone.
- 25 to 32: Build. The case for ownership is strong. Invest the engineering time to do it well.
- 33 to 40: Build immediately, and treat it as a strategic priority. This is your core differentiator.
Run this scorecard for every AI initiative you're considering. You'll be surprised how often the answer is clearly "buy" for things you assumed you'd build, and clearly "build" for things you assumed you'd buy.
The Bottom Line for Non-Technical Founders
If you remember only one thing from this post, remember this: build the AI that is your product, buy the AI that is a tool for your team, and never confuse the two. Most of the expensive mistakes I see come from that confusion.
The second thing to remember is that the build versus buy decision is not permanent. Starting with vendor APIs and migrating to custom infrastructure as you validate and scale is a completely legitimate strategy. In fact, for most early-stage companies, it's the correct strategy. Use vendors to ship fast, gather data, prove the use case, and then invest in building only when the economics and strategic case are clear.
The third thing: don't let engineers make this decision alone. Engineers love to build. That's their job. But they don't always have visibility into switching costs, fundraising implications, or competitive dynamics. This is a founder-level decision informed by engineering input, not an engineering decision with founder approval.
And the final thing: whatever you decide, decide explicitly. Write it down. Share it with your team. The worst outcome is not "we bought when we should have built" or "we built when we should have bought." The worst outcome is drifting into a decision by accident and discovering six months later that nobody actually made the call.
